Network Rail is revolutionising operations at Sapperton Tunnel with Raildiary, a digital reporting system. This enhances accuracy and efficiency in capturing site data, eliminating the need for paper-based reports. The 2 km-long brick-lined tunnel, designed by Isambard Kingdom Brunel and opened in 1845, requires assessment and repair due to distortion and deterioration caused by its age and complex geology. Network Rail manages over 900 operational tunnels, spanning 400 km of routes, with an average age of about 150 years, making the Sapperton Tunnel project part of their extensive portfolio.

The Challenge

Prior to implementing Raildiary, Network Rail faced several challenges during the Sapperton Blockade project. Reporting in a blockade was traditionally difficult and labour-intensive, with teams relying on email threads and multiple SMS messages to communicate simple issues. This led to confusion, unnecessary escalation, and a lack of clarity regarding progress on each shift.

The most significant issue experienced by Network Rail was the timing associated with sharing data and the interpretation of that data. Using multiple platforms for data sharing caused version control problems, delays, and duplication of information. Additionally, reporting information accurately and representing progress, risks, and changes posed challenges due to the numerous outputs produced by the project.

The Solution

Through the implementation of Raildiary, the Network Rail team achieved an enhanced comprehension of the intricate details and timeline of the Sapperton Tunnel project. This newfound understanding empowered them to make well-informed and timely decisions, effectively transforming potential risks into opportunities.

Raildiary has played a crucial role in enabling continuous reporting during the entire blockade, enabling teams to promptly identify and address emerging issues, diligently monitor progress through comprehensive analysis, and gain an informative view of the project's status through informative dashboards.

Raildiary has helped revolutionize reporting on the Sapperton Short and Long Tunnel project allowing us to better monitor and understand progress during disruptive possessions. Using Raildiary it has allowed reporting to be undertaken throughout the progression of the blockade to highlight issues as they arise, monitor progress through actual vs plan analysis and produce a dashboard to have a high-level overview of the works." - Mike Clapham, Project Manager

Streamlining Blockade Communication and Site Reporting

By implementing Raildiary, Network Rail has revolutionised the process of site reporting during the Sapperton Tunnel Project blockade, enabling fast and accurate reporting. Traditionally, reporting in such blockades has been challenging and time-consuming, relying on cumbersome email threads and multiple SMS exchanges, leading to confusion and difficulty tracking progress. However, Raildiary has provided a solution to these issues.

The innovative Network Rail team, led by Programme Manager Scott Pillinger, recognised the need for clarity and effective decision-making. Through using Raildiary, the team has gained a comprehensive understanding of the project, including the who, what, where, when, and why of the events occurring on-site. This deepened knowledge has allowed the Network Rail team to make informed decisions promptly and effectively convert risks into opportunities. Furthermore, Raildiary's real-time and reliable site reporting capabilities have provided accurate and up-to-date information for both on-site and off-site decision-making, enabling Network Rail to plan and deliver future works more accurately, with a focus on passenger satisfaction.

Additionally, Raildiary's ability to capture key information, such as detailed works timings and supporting photos, has provided full visibility of on-site issues, ensuring that internal and external stakeholders are kept well-informed when making decisions. The adoption of Raildiary has streamlined reporting during the Sapperton Tunnel Project, allowing the team to highlight and address issues as they arise, monitor progress through actual vs. planned analysis, and provide a high-level overview of the works through intuitive dashboards. This efficient and user-friendly technology has facilitated a smooth adoption process, with quick deployment and easy setup. Training on Raildiary is straightforward making it accessible to site- and office-based teams. The implementation of Raildiary across multiple sites has established it as the single source of information for everyone involved in the project, reducing confusion and significantly reducing administrative overheads.

“By using Raildiary we saw a potential to move to a platform that allows accurate, reliable and live time site reporting that can be used to collate information to inform both on-site and off-site decision making. By gathering data throughout the duration of project delivery, it will allow Network Rail to more accurately plan and deliver future works allowing us to put the passenger first.” - Scott Pillinger, Programme Manager.

Visualising Project Progress With Powerful Data-Led Insights

Raildiary has played a vital role in enabling Network Rail to effectively visualise project progress and gain valuable data-led insights during the Sapperton Tunnel Project. By capturing detailed work timings and supporting photos, Raildiary has provided the office and commercial teams with comprehensive visibility of on-site issues. This has allowed both internal and external stakeholders to make well-informed decisions based on real data, fostering collaborative decision-making and enhancing overall project outcomes.

The integration of Raildiary's comprehensive project dashboards and reports has streamlined data analysis in real-time throughout the Sapperton Tunnel Blockade. This has facilitated seamless communication among project teams by increasing data visibility and enabling collaborative decision-making. Furthermore, the ability to easily share Raildiary reports and dashboards through platforms like Microsoft Teams and Slack has significantly improved communication efficiency and saved valuable time on the project.

Raildiary has also significantly impacted cost management for Network Rail by empowering proactive decision-making through real-time site data. The platform has facilitated resource optimisation, eliminated rework, and removed project blockers. Instant access to Earned Value metrics has ensured visibility of project liabilities and progress, enabling effective cost planning. Additionally, Raildiary's real-time alignment of labour and plant costs with the Bill of Quantities has facilitated accurate cost management.

The contributions of Raildiary to the Sapperton Tunnel Project have revolutionised reporting, monitoring, and understanding of progress during disruptive possessions. Leveraging the platform, Network Rail has been able to undertake continuous reporting, promptly identifying emerging issues, monitor progress through actual vs. plan analysis, and generate informative dashboards for a comprehensive overview of the works. Raildiary has proven to be an indispensable tool for Network Rail, providing powerful data-led insights and effectively visualising the project's story in one centralised location.

In summary, the implementation of Raildiary has enabled Network Rail to streamline the site reporting process across the Sapperton Tunnel project blockade. Previously, communication was cumbersome and time-consuming, relying on email threads and multiple SMS messages, leading to confusion and delays.

With Raildiary, Network Rail has comprehensively understood the project, enabling informed and timely decisions. Additionally, Raildiary's real-time and reliable site reporting capabilities have provided accurate and up-to-date information for both on-site and off-site decision-making, facilitating the planning and delivery of future works with a focus on passenger satisfaction. The adoption of Raildiary has streamlined reporting, enabling the team to highlight and address issues as they arise, monitor progress through actual vs. planned analysis, and provide a high-level overview of the works through intuitive dashboards. Raildiary has also facilitated a smooth adoption process, with quick deployment and easy setup, establishing it as the single source of information for everyone involved in the project, reducing confusion, and significantly reducing administrative overhead.
